The machine price is the smallest part of the question

Pod machines can be inexpensive because the system earns money each time you buy capsules. Fresh-coffee equipment often costs more at the start, especially when a suitable grinder is required, but beans normally cost less per dose. Compare the cumulative cost, not only the shelf price.

Start with the number of coffees you actually make

Two coffees every day is 2,190 drinks over three years. A difference of only 15p per drink becomes £328.50 across that routine. Households making more coffees usually reach any break-even point sooner; occasional drinkers may value pod convenience for longer.

Use a realistic capsule price

Capsule prices vary by system, size, blend, subscription and promotion. Use the price of the capsules you would genuinely buy, divided by the number in the pack. A low machine price cannot compensate for an unrealistically low capsule assumption.

Treat a grinder as part of the fresh-coffee setup

Manual espresso and filter machines generally need an appropriate grinder. A comparison that includes only the brewer makes fresh coffee look artificially cheap at the beginning. Home Coffee Index adds a connected grinder where the machine record explicitly requires one; integrated-grinder and bean-to-cup machines do not get a second grinder added.

A cost crossover is not a quality verdict

A pod lungo, a double espresso and a large filter coffee are not necessarily equivalent drinks. Cost per drink answers a budget question, not which route tastes best or suits your morning. Workflow, milk handling, cleaning, capsule recycling, counter space and the drinks you enjoy still matter.

Keep unknown costs outside the headline

Headline wattage does not tell us annual energy consumption, and repair bills cannot be predicted responsibly from manufacturer specifications. Until comparable evidence exists, those costs should stay visible as exclusions rather than silently becoming zero.
